[p]Hi everyone, [/p][p]It’s been a few months since we last connected, and the free updates for Sanctree have been on pause for a while. But since some of you have been asking about the team’s status, I thought I’d drop in and chat—just like old friends catching up. [/p][p]'Guardians of the Sanctree' is my first true indie game, and now, it’s also the source of the $70,000 debt weighing on my shoulders (wry smile). [/p][p]During development, I gathered a team of nine trusted friends (some of them are from my college club). Someone said a 10-person team was too risky for an indie project, but I believed that if I was going to fully realize my vision, I needed the right people—to polish every system, tweak every asset until it felt just right, no matter the time or cost. [/p][p][/p][p]Back then, we crammed into a tiny rented office (sharing the space with another company), takeout boxes piled in the corners, working under the glow of monitors at 2 or 3 AM, all of us convinced that if we made something great, players would notice. [/p][p]On launch day, I barely slept, scrambling to fix bugs. Reality didn’t give us much breathing room, and in the end, sales were modest. [/p][p][/p][p]I’ll admit—the launch version fell short for many of you, especially with issues like optimization. I still feel guilty about that. The months of free updates afterward were a struggle, but I couldn’t just walk away. Not when the game still needed to be better. [/p][p]After paying the team their final salaries, I had to say, “It’s time to go our separate ways.” [/p][p][/p][h3]I know stories like this— 'game underperforms, team disbands, creator left in debt' — aren’t uncommon in the indie world. But here’s the thing: this isn’t the end for Sanctree. [/h3][p][/p][p]These days, I’m working a day job unrelated to game dev, but after clocking out, I still dive back into the code—fixing bugs, tweaking numbers, even if my typing’s a little slower now. Sometimes, a message pops up on WeChat from our former lead programmer: “Got some free time, want me to take another look at that level logic?” or “Should we try to address that issue players mentioned in the reviews?” [/p][p]For the Sanctree dev team, it’s gone from 10 to 1—but I’m lucky to still have companions on this journey. [/p][p][/p][p]Some might say, “You’ve got debt. Focus on paying it off. Why burn the candle at both ends?” Honestly, I don’t have a perfect answer. [/p][p]Maybe it’s because Sanctree is my “first”—the first game I built entirely from my own vision, the first time a player’s comment (“This was the best demo I played during the Steam festival”) kept me awake all night, too moved to sleep. [/p][p][/p][p]Money matters, of course. But those little moments of 'initial intention'—that’s what keeps me going. Sanctree is like my first child. Even if it didn’t ace the test, I still want to help it stand tall, to make it something worth being proud of. [/p][p]The debt will get paid. The day job won’t last forever. As long as Sanctree sits on someone’s hard drive, as long as I can still type code, there’ll be another free update someday. From a Team of 10 to 1: What We've Experienced

Hello, Guardians! I'm Orange, the producer of Guardians of the Sanctree.



It’s been over half a year since the release of the game, and some of you might have noticed that the pace of our free updates has gradually slowed down. Today, I want to have an honest conversation with all of you about the current situation of our team.

Sanctree is a game that embodies the passion and dreams of our team from the very beginning. We started out as a group of students who shared a love for gaming, coming together with excitement and high hopes for game development. Initially, our team consisted of 10 people, each with their own responsibilities. We worked tirelessly, day and night, to create this multiplayer game that blends base-building, automation, and tower defense. Every new idea, every line of code, every piece of artwork, and every technical challenge filled us with both excitement and nervousness.

Fortunately, during the testing phase, the game received positive feedback, and many players had high expectations for its release. This gave us the encouragement we needed and made us believe that success was within our reach.

However, reality hit hard. After the game's release, we encountered many unexpected issues, including multiplayer problems and late-game optimization challenges. On top of that, the sales figures were far below what we had anticipated.

While we continued working hard on optimizations and updates post-launch, our small team and limited resources were clearly not enough to change the disappointing sales numbers. As we watched the sparse sales data come in, our dreams and hopes for the gaming industry slowly gave way to anxiety and despair. For a young, independent game team with little financial cushion, this was a harsh blow—a stark reminder of the gap between dreams and reality.

With the meager income, the studio could no longer afford to pay so many developers. Everyone was working out of passion, but the pressure of reality forced us to make tough decisions. Over time, team members either left or reduced their involvement to part-time work. Some had to find stable jobs to make ends meet, while others’ dreams of game development were shaken by this setback. Now, I’m the only one left. The once-bustling studio now only echoes with the sound of my typing.

I know it’s incredibly difficult to stand out among the countless indie games today. But I’m not giving up. I know that some players continue to quietly support Sanctree, and that’s what keeps me going.

I’m still working hard to develop free updates for the game. While my ability to do so as a solo developer is limited, and the progress is much slower than before, I’m committed to giving something back to the players who have always supported us. I will keep optimizing the gameplay, adding new and exciting elements, and fixing any issues that remain.

I also hope that if you enjoy Sanctree, you’ll recommend it to your friends. Every recommendation could be a valuable opportunity for us, potentially helping more people discover the game and ensuring that our efforts weren’t in vain.

After two months of updates, the game is now at version 1.1.2, with over 30 minor updates and 2 major versions released. In addition to content updates, there have been numerous bug fixes and optimizations. We are very grateful for your patience and encouragement during this time!

In the November update, we introduced two exciting new features: Treasure Map Expeditions and Wave Summon, which enrich the tower defense and exploration combat experience. These features have received positive feedback, and we thank you for your support. We will continue to enrich the gameplay and strive to deliver an even better experience for everyone!



The December update focuses more on gameplay and visual optimizations, including the addition of new movement skills, improvements to the game flow, and adjustments to the Mother Nest's health wave. Additionally, we have fulfilled our promise by updating the decoration building feature and implementing the first batch of decorative buildings. In the future, we plan to update new decoration buildings continuously through player voting, and we look forward to your participation!

The Halloween event items received great feedback at the end of October. With Christmas approaching, we have introduced Christmas-themed decorations, weapons, and items in this update. Meanwhile, the Halloween event items will also be reintroduced. We welcome everyone to experience them!
